Frozen Vegetables Industry
In preparation of an ERP implementation, I proposed to introduce improved forecasting and planning methods, based on a “simple” prototype, in order to prepare the organisation for the more complex implementations to come.
Forecasting and planning was based on “common sense” and “fast reaction” capability, leading to shortages or over stock in many cases.
As a result,
- a forecasting tool, together with a forecasting process was implemented;
- a planning module for purchase of packing material, purchasing of vegetables and ingredients, mixing and packing was implemented;
- a module to consider the yearly budget per vegetable group was created.
In the mean time, customer is well prepared for future implementations, and system data quality improved in a major way.

Organisational Audit
2 projects in the Food Industry (SME)
In both cases, management was interested to know whether the ICT Organisation is preparing well for a fast growing future.
Based on industry standards (ITIL, COBIT), “reshaped” to SME-proportions, ICT and business people were interviewed.
Customer received a report on the actual situation, things going well and things to improve, together with a implementation plan proposal.

Customer received ICT service from a central office without having a managing local ICT authority.
A demand organisation was set up, to scope demands, define and motivate requests, have a more global approach on projects, timing, priorities, spent resources and cost.
The “spell” on ICT projects has been broken, customers experience a better service.

Outsourcing of the Production Warehouse

As a project coordinator, I realised following activities:
- analysis of the “to be” processes
- definition of the necessary system changes
- conversion to a reduced schedule due to resource restrictions
- setup and implementation of the organisational processes (from order entry over warehouse keeping up to transport planning)
- organisation of the move itself (15.000 pallets), dealing with technical problems
- coordination of activities, in cooperation with outsourcing services supplier
- warehouse problem management at the start up
- definition of improvement plan and KPI’s
- follow up after start up

Customer experienced a disproportional amount of complaints on erroneous administration for a specific customer group. Due to a chaotic pricing logic, system support is impossible, which causes erroneous pricing, causing the complaints;
After a thorough analysis, a new pricing concept was proposed, together with a necessary regularisation of the pricing system.

Customer had a disproportional amount of SKU’s, problems with changes and large amounts of old stock.
A study was made and a set of processes was proposed, due to improve the creation process as well as the fading process of products.
Lifecycle concepts were presented.

Due to a number of problems, the need for a reengineering project was presented, together with a possible project plan, inspired by Lean.
As a result, a reengineering project was started, focussing on lean management, dealing with product management, order to delivery and production scheduling.

Purchasing being a “young division” within the organisation, proper coaching could lead to improved results.

In many industries, ID-systems can lead to interesting improvements. In the era of logistic systems, the opportunities of RFID technology were examined, in order to know whether this could lead to some opportunities.
This was examined in cases of pure product identification on AGV’s, on lift trucks, on persons (for security reasons), on handling places and on trucks.
